I'll take "What is both my silver bullet and waking nightmare?" for 500, Alex.
I extracted the data before removing the avatars then used Excel formulas to create the copy back command and the query to update the users with the avatar filename. Very good for that.

Or pretty much anything else but browsers. It's a totally stupid idea that saves Google a few bytes to serve up but is a major PITA for anyone else when images are presented in a format that nothing can use. For Firefox at least there's a conversion extension, but you have to do it manually, there's no way to have it automatically save webp images as jpeg.

All old avatars are now reloaded - the new avatar system is in place and no loss of content at the end.
